How to Choose Logistics Management Software: The Questions That Separate Platforms

Most evaluations compare feature lists. The question that decides the outcome is which layer of the stack the platform actually governs, and what it assumes somebody else is doing.

Buying is accelerating faster than evaluation methods have improved. What follows is why feature comparison produces poor decisions, the question that actually separates platforms, and the eight criteria worth weighting once you have answered it.

What logistics management software covers

Logistics management software is a broad category covering the planning, execution, and measurement of goods movement. In practice it splits into distinct layers that are frequently sold as though they were interchangeable.

Transport management systems plan movement between locations. Warehouse management systems govern stored inventory. Visibility platforms report position and status. Orchestration layers govern the transfer where an inbound unit becomes an outbound commitment.

A transport management system assumes something else knows what physically arrived. A warehouse management system assumes freight is being stored. A visibility platform assumes somebody else will act on what it reports. Each assumption is reasonable. The failures happen where two platforms both assume the other covers the gap.

McKinsey research into mid-mile and last-mile handovers found that waste created at blind handoffs between shippers, dispatchers, third-party logistics providers, and carriers accounts for between 6% and 13% of carrier revenue, with dwell time named as a leading driver. That waste sits precisely in the gap between layers, which is why it survives large software investments.

Eight criteria worth weighting

Layer clarity. What the platform governs and what it assumes. Everything below depends on this.

Integration depth, not integration count. A long connector list means little. What matters is whether data flows in both directions and whether the platform can act on what it receives rather than only display it.

Granularity of the record. Consignment-level records cannot support reallocation, completeness checking, or unit-level audit. Ask what the smallest addressable object is.

Instruction delivery at the point of work. Whether decisions reach the dock or the driver, or stop at a dashboard. This is the most common gap between a demonstration and a deployment.

Behaviour under exception. Every platform performs well on the happy path. Ask what happens when a load is short, a window is missed, or a site cannot receive. That is where the difference sits.

Compliance output. Whether the system produces reporting traceable to activity data. Under CSRD, transport emissions require exactly that, and reconstructed figures will not survive an audit.

What to ask in a demonstration

Ask them to show a short line discovered at the dock, a load that has to be rebuilt after a site declines it, and an inbound trailer whose contents differ from the advance shipping notice. Those three cases separate platforms faster than any feature list.

Then ask where the instruction appears, and on whose screen.

The demonstration only shows the plan. If every screen is a planning view and none shows execution, the platform is describing intentions.

Exception handling is described rather than shown. A vendor who explains how exceptions are handled without demonstrating one is telling you the answer is complicated.

Reporting cannot be traced to an event. If a figure cannot be drilled to the movement that produced it, it will not support compliance reporting, and it will not survive scrutiny internally either.
